The Challenge

Our client operates in a sector where quality control is not optional — it is a compliance requirement. When they came to us, their QA process lived across a mix of printed checklists, a shared Excel sheet that got updated irregularly, and a folder of scanned documents that nobody could search effectively.

The practical problems were significant. Auditors conducting checks in different areas of the facility had no reliable way to access the current version of a checklist — they worked from printed copies that were often out of date. When a non-conformance was found, recording it, assigning corrective action, and following up on resolution happened across email threads and WhatsApp messages with no central record.

During an external audit, pulling together the documentation for a specific period or process meant hours of searching through folders and email histories. The compliance officer estimated they spent two to three days preparing for each external audit — time that could not be spent on anything else.

They had looked at off-the-shelf quality management software but found it either too complex for their team to adopt without extensive training, or too generic to match their specific checklists and sign-off workflows.

Our Solution

We started by mapping the QA workflow in detail — who conducts which checks, at what frequency, with what checklists, and what happens when a non-conformance is found. There were more variations in the workflow than the client had initially described, which is typical: processes that have grown organically over years always have exceptions and special cases that only come out in detailed conversations.

The system we built is web-based and accessible on any device — important because auditors needed to fill in checks on a tablet or phone while physically moving through the facility, not at a desk afterward. Checklists are structured and versioned: when a checklist is updated, the system records which version was used for each check, so historical records always reflect what was actually checked at the time.

Non-conformances are logged directly in the system with a description, photos if relevant, severity classification, and automatic assignment to the responsible person for corrective action. The assigned person receives a notification, completes the corrective action, and closes the issue with a record of what was done. The quality manager sees all open non-conformances in a single dashboard with days-open and overdue flags.

For external audits, the system generates a report for any date range, process area, or checklist type in under a minute — showing completion rates, non-conformances raised and closed, corrective action timelines, and sign-off records. What previously took two to three days of manual document preparation now takes minutes.

Adoption was faster than anticipated because the system was genuinely simpler to use than the previous combination of paper and spreadsheets. Auditors who had initially been reluctant were using it from week one because it was quicker than filling in a printed form.
